Problem

Only 6.3% of newly signed-up merchants completed KYC, blocking activation and downstream shipment revenue. Sales kept refilling the top of the funnel while the middle leaked.

Research & Discovery

Pulled 90 days of signup events, segmented by acquisition channel and merchant tier. Shadowed onboarding reps, interviewed 12 merchants, and mapped every step from signup to first shipment.

Solution

Re-ordered the onboarding flow to defer non-blocking fields, introduced inline document validation, and built a real-time drop-off dashboard so ops could intervene on stuck accounts within 24 hours.

Execution

Wrote the PRD, partnered with 2 engineers and 1 designer across 3 sprints, and ran a controlled rollout to 20% of new merchants before full release.
